December, on its own, looks reassuring. Employers announced 35,553 job cuts, down 50% from November and 8% lower than December 2024, the lowest monthly total in 17 months. December is often quiet, and this one was no exception.

But when you step back and look at the full ledger, the tone changes.

For all of 2025, employers announced 1,206,374 job cuts, up 58% from 2024 and the 7th highest annual total since 1989. That’s not noise. That’s a late cycle signal.

Where The Stress Is Hiding

The most telling number isn’t December. It’s Q4…

•   Q4 2025 job cuts: 259,948
•   Highest Q4 since 2008
•   Up 71% from Q4 2024 and 29% from Q3 2025  

Late in the year is when companies usually protect optics. When cuts accelerate there, it suggests boards are shifting from wait and see to lock it down. 

The industry mix reinforces that read…

•   Government: 308,167 cuts in 2025, up 703% YoY, heavily front-loaded in Q1, with clear downstream spillovers into contractors and nonprofits  

•   Technology: 154,445 cuts, still elevated as AI investment replaces headcount rather than complementing it  

•   Warehousing: 95,317 cuts, up 317% YoY, a classic throughput warning tied to softer goods movement and automation  

•   Retail: 92,989 cuts, up 123% YoY, consistent with trade down behavior and margin pressure  

•   Services: 74,796 cuts, up 68% YoY, which usually means businesses are cutting vendors before cutting themselves  

That combination of government, logistics, retail, and services only clusters like this when demand visibility is deteriorating.

The Quietest Red Flag Is Hiring Plans

If layoffs are the visible part, hiring plans are the tell…

•   Total planned hires in 2025: 507,647
•   Down 34% from 2024
•   Lowest annual total since 2010  

Even more striking…

•   Seasonal hiring plans in Q4: 372,520, the lowest since tracking began in 2012

Companies don’t cut hiring this aggressively unless they’re worried about being stuck with excess labor later. This is a leading indicator, not a lagging one.

The pattern is consistent…

•   Vendors and service providers get hit next.
•   Warehousing and retail cut as volumes soften.
•   Core payrolls lag, which is why the labor market still looks “okay” in headline data.

That’s how downturns actually form, not with panic, but with restraint.

The Challenger Report: 1.2M Job Cuts in 2025

According to the latest ADP release, December’s labor market didn’t break but it clearly thinned. Private employers added +41,000 jobs, with job stayer pay running +4.4% YoY. ADP also frames this as a rebound from November, which was revised down to -29,000. Taken together, that’s two months that net out close to flat, essentially stall speed.

National

The headline matters less than what it implies. A couple more months like this and hiring momentum effectively disappears. Beneath the surface, goods producing jobs were slightly negative (-3k) while services did all the work (+44k). That’s not a collapse but it’s not the kind of breadth you see in a healthy acceleration either.

Worth remembering…ADP’s data comes from 26M+ private sector workers and 15M+ pay change observations. Month to month noise is real, but directionally this signal is meaningful.

Industry

This is where the recession tells start to whisper.

Job gains are concentrated in…

• Education & health (+39k)
• Leisure & hospitality (+24k)
• Trade/transport (+11k)

Job losses are clustered where caution usually shows up first..

• Professional/business services (-29k)
• Information (-12k)
• Manufacturing (-5k)

Strip out healthcare and leisure, and the rest of the listed sectors are net negative. That’s what late cycle looks like in real time: defensive hiring keeps totals afloat while margin sensitive, white collar and cyclical categories quietly bleed.

This doesn’t guarantee recession, but it raises the odds that the next phase is a hiring freeze broadening into labor-market softness. Firms usually move in order: slow hiring, cut projects, restructure, then lay off.

Establishment Size

Who’s still hiring matters.

• Small firms: +9k
• Medium firms: +34k
• Large firms: +2k

ADP’s own language is telling: small firms recovered, while large employers pulled back. Big companies tend to move first. they have forecasting infrastructure and boards that hate uncertainty. Smaller firms usually follow once demand actually hits their books.

Regions

The regional split is loud…

• Northeast +40k
• South +54k
• Midwest +9k
• West -61k

When the West and Pacific is the drag, it usually reflects some mix of white collar and tech cooling, rate sensitivity, and high cost of living pressure. This isn’t a nationwide recession, it’s the part of the economy most exposed to growth duration acting late cycle.

Pay

Wages are cooling slowly…

• Job stayers: +4.4% YoY
• Job changers: +6.6% YoY (accelerating)

That combination says labor scarcity still exists in pockets. In early recessions, job changer pay usually drops fast as quits slow and bidding disappears. We’re not there yet.

Small business job stayer pay is notably weaker, which hints at cash flow and pricing pressure.

My View

This looks like a slowdown with uneven damage. Hiring is narrow, large firms are cautious, forward looking sectors are contracting, and regional stress is widening.

If the next two or three prints look like this, recession risk rises quickly. Labor markets tend to go nonlinear at the margin, a few months of near stall hiring is often how being fine turns into layoffs with very little warning.

What you’re looking at here is three very different realities living in the same market. The green line is what it costs today to buy a home with current prices and rates. The blue line is what it costs to rent. The orange line is what existing homeowners are actually paying because they locked in low fixed rates years ago.

For most of the 2010s, those lines moved together. Buying wasn’t much more expensive than renting, and sometimes it was cheaper. That made moving, upgrading, or becoming a first time buyer feel reasonable.

Then Rates Reset In 2022 And Everything Broke

The cost to buy didn’t creep higher. It jumped. Monthly payments went from something like the mid $1,000s to the high $2,000s almost overnight. Rents kept rising too, but slowly and steadily. Existing homeowners barely felt it at all.

That gap is the freeze. Buyers pull back. Sellers don’t move. Inventory stays tight. Prices don’t clear the way they normally would.

Buying vs Renting Then vs Now

The relationship matters more than the absolute numbers.

Back in 2013, buying cost meaningfully less per month than renting. Through most of 2018–2021, buying and renting were roughly in line. The decision came down to lifestyle and confidence, not survival math.

Today, buying costs roughly 40% more per month than renting. That’s not a small premium. That’s a psychological wall. People feel it immediately, even if they can technically qualify on paper.

When buying is that much more expensive than renting, demand doesn’t disappear, it just waits.

What Has To Change For Affordability To Come Back

There are only a few ways out of this, and none of them are painless.

Rates can fall. Prices can fall. Incomes can rise faster than housing costs. In reality, affordability usually improves through a mix of all three and often through some economic discomfort along the way.

Here’s the hard truth…without stress in the labor market, housing doesn’t really reset.
If people feel secure in their jobs, they don’t sell. If they don’t sell, supply stays tight. If supply stays tight, prices don’t move enough to fix affordability, even if rates dip a bit.

That’s the paradox. Rate cuts driven by a strong economy tend to revive demand and push prices back up. Rate cuts driven by a weakening economy cool demand and bring supply to market. Only the second path actually improves affordability.

And psychology matters just as much as math. When people sense economic risk, they don’t rush to buy a house. They wait. That waiting itself freezes the market further, dragging out the adjustment.

So the most likely path isn’t a clean crash or a smooth recovery. It’s a long period of low transactions, awkward pricing, and frustration until either rates come down a lot, incomes catch up over time, or unemployment rises enough to force a reset.

Until that green line moves meaningfully closer to the blue one, the housing market stays stuck, not because people don’t want homes, but because the monthly payment doesn’t make sense anymore.

The Monthly Payment That Broke the Housing Market

A 10 year yield around 2.1% doesn’t sound dramatic if you’re used to U.S. or Australian bonds. In Japan, it’s a regime shift.

For nearly three decades, Japan’s bond market lived off the assumption that rates stay low forever. After the bubble burst, everything reinforced that belief…weak growth, falling prices, aging demographics, and a central bank willing to suppress yields at almost any cost. That’s why betting against JGBs became known as the “widowmaker trade.” People tried to call the turn for years and got crushed.

So when the 10 year moves back toward levels last seen in the late 1990s, the signal isn’t that Japan is finally normal but rather that one of the anchors holding global rates down is starting to lift.

Japan has long been a major exporter of capital because money was so cheap at home. Ultra low yields pushed Japanese institutions and global funds borrowing yen outward in search of return. As domestic yields rise, that outward flow weakens, and global funding dynamics begin to shift.

Japan’s Delayed Inflation Experiment 

What makes this moment more interesting is why yields are rising.

Japan is running a version of the inflation experiment the U.S. ran after Covid, just later, and through a different channel. After Covid, Japan slid back toward deflation as weak demand, demographics, and a less supportive global growth model reasserted themselves.

Instead of mailing checks, Japan applied political pressure to force broad corporate wage hikes. Different mechanism, same goal of getting money into the real economy and break the deflation mindset.

Wages matter because they’re what make inflation stick. You can subsidize prices or stimulate temporarily, but without rising incomes, inflation fades. Japan is trying to pry open a wage channel it couldn’t sustain for decades.

The uncomfortable reality is that if that wage and demand push isn’t continually reinforced, inflation doesn’t just cool, it collapses, drifting back toward the deeper deflation Japan knows too well. In that sense, today’s inflation isn’t the core problem. It’s the cover, a thin layer of price pressure sitting on top of a much larger deflationary structure shaped by debt, demographics, and slower global growth.

That’s why Japan is walking such a narrow line…normalize too fast and deflation returns; stimulate too little and the wage experiment fails.

Why This Matters For The Yen Carry Trade

The yen carry trade works only when funding is cheap, the yen is stable or weakening, and volatility stays low. Break any of those, and the trade starts to wobble.

A Global Downturn Usually Breaks All Three At Once

In risk off moments, leverage comes down fast. Investors sell carry assets and buy back the funding currency. Short yen positions get covered, and the yen can jump sharply. This isn’t theory because it has happened repeatedly.

Volatility is the silent killer. Carry looks great when FX volatility is low. When volatility spikes, that steady pickup turns into forced exits at the worst time. The trade is effectively short volatility.

Rate differentials can also compress quickly. In a downturn, the Fed and others usually cut. If Japan is tightening or even just not easing, the gap narrows. Suddenly the yen isn’t free funding anymore.

My View

If the world rolls into a real downturn while Japan is still normalizing, the yen carry trade becomes a global deleveraging amplifier. It doesn’t cause the downturn, but it can make it sharper by forcing unwinds across FX, rates, and risk assets.

For years, Japan was the world’s cheapest, most reliable funding source.
If that era is ending, markets don’t just reprice Japan, they reprice the assumptions built on Japan staying pinned to zero forever.

The real test isn’t the first candle, it’s what comes next. Does volume follow? Do prices hold once the initial euphoria fades? And does reality of sanctions policy, oil flows, political stability confirm the narrative?

This is what pre QE behavior looks like.

What’s Happening Under The Hood

The policy rate and the plumbing can move in opposite directions but only up to a point.

Right now, QT officially ended on December 1st, 2025, and the Fed shifted into “reserve management.” In other words they stopped shrinking the balance sheet before something snapped. Bills, repo, and small balance sheet increases are the least controversial tools they have.

This is still a don’t break the pipes phase, not a growth rescue.

The key distinction is intent…

• Today’s actions are about market function.
• Full QE is about economic survival.

What It Would Actually Take To Trigger Full On  QE And Fast Rate Cuts

For the Fed to move from quiet liquidity management to outright QE and accelerated cuts, several things would have to break…not wobble, break.

Here’s the checklist…

1. Credit spreads blow out and stay blown out

Not a bad week, a regime shift.

• High yield spreads gap wider and don’t retrace.
• Investment grade liquidity thins.
• Primary issuance stalls even at punitive yields.

When credit stops clearing, the Fed’s dual mandate becomes irrelevant. Financial stability takes over.

2. Funding stress goes systemic, not episodic

Repo spikes, SOFR dislocations, collateral shortages but persistent, not seasonal.

• Standing repo isn’t just used, it’s leaned on daily.
• Term funding dries up.
• Banks start hoarding reserves again.

That’s the moment reserve management fails.

3. Labor breaks fast, not slowly

The Fed can tolerate weak manufacturing.
It cannot tolerate a sudden labor unwind.

• Unemployment rises sharply, not gradually.
• Layoffs spread from cyclicals into services.
• Job openings collapse at the same time participation rolls over.

That’s when rate cuts stop being optional.

4. A major balance sheet accident

This is the accelerant.

• A large non bank financial player fails.
• A CRE refinancing wave turns disorderly.
• A Treasury auction fails or clears with violent tail risk.

What The Fed And Treasury Would Be Forced To Do

If those triggers line up, the response is predictable…

• Rapid rate cuts, not 25bps “insurance” moves.
• Explicit QE, not bill heavy reserve management.
• Coordination with Treasury to absorb duration and stabilize issuance.
• Expanded facilities to stop forced selling across credit markets.

That’s not stimulus. That’s damage control.

The Tell To Watch

If liquidity additions remain small and reversible, we’re still in maintenance mode.
If balance sheet expansion becomes persistent and credit markets stop healing on their own, the Fed loses optionality fast.

When QE arrives, it won’t be debated.
It will be announced over a weekend.

Before QE Comes The Plumbing

Bitcoin is snapping through a level and forcing the market to react. When BTC rips above $94K and you immediately see $200M+ in shorts liquidated, that’s the tell. A lot of the buying in the moment isn’t fresh conviction money suddenly turning bullish, it’s leverage getting blown out. Shorts are forced to cover, stops flip into market buys, and once that chain starts, price can go vertical because liquidity thins out right when everyone needs it.

What The Tape Is Really Saying

Zoom out and the timing matters. This move is happening while the broader backdrop quietly favors risk..the dollar isn’t ripping higher, yields are easing, and volatility is still contained. At the same time, the real economy is flashing strain with soft manufacturing demand, shrinking backlogs, inventories being drawn down, employment contracting in cyclical sectors, rising delinquencies, and a heavy debt rollover calendar ahead. That combination pushes policymakers into a familiar bind: keep the policy stance looking restrictive for credibility, while quietly managing the plumbing so funding markets don’t seize up. Even without an official pivot, reserve management, bill buying, and backstops signal that tightening has practical limits. In that environment, Bitcoin acts like pure liquidity beta, it’s the asset that tends to move first and move hardest when the system senses the plumbing has to stay open.

Layered on top of that is the regulatory clock. The CLARITY Act already cleared the House last summer; what matters now is the Senate calendar. A Banking Committee markup around January 15 is the inflection point, that’s when legislation either starts moving for real or quietly stalls. Once a bill gets a markup date, the argument shifts from whether to act to how to finish. Markets don’t wait for the final vote; they move when the path becomes visible. That’s why the tone has turned more confident lately.

What I think Is Actually Happening 

My read is that this is a positioning reset layered on top of a regime bet. The squeeze is the mechanism, not the story. The reason it can persist is that more participants are leaning into a world where policy may stay restrictive in words, but liquidity must remain supportive in practice; refinancing risk matters more than inflation optics; and sitting in cash feels less attractive. Regulatory clarity adds to that posture shift not by changing price overnight, but by turning crypto from a legal gray zone into something institutions can plan around. Fewer lawyers in the room, more balance sheets.

The danger is that liquidity can keep prices elevated while balance sheets quietly deteriorate. Then, when credit spreads gap wider or the rollover calendar hits a chokepoint, you get a phase shift and the same leverage that powered the rally becomes the accelerant on the way down. The key tell from here isn’t how violent the squeeze was, but whether BTC can hold above the breakout. If it does, that usually means real spot demand and institutional posture is sitting underneath the leverage fireworks. If it doesn’t, this was mostly an air pocket in a system that still isn’t fundamentally healthy.

Bitcoin Isn’t Trading Growth It’s Trading Liquidity, Policy Limits

PMI at 47.9 is soft, but not crashing. And yes, ISM reminds us that anything above 42.3 has historically lined up with overall GDP growth. That framing is technically true. But if you slow down and read this like someone who lives inside cash flows, inventories, and payroll decisions, the story underneath feels a lot more fragile.  

The Core Problem Is Demand Still Isn’t There

The most important thing in this report is demand…

• New Orders: 47.7, contracting for a fourth straight month. It ticked up slightly from November, but it’s still below 50, and more importantly, still below its own 12-month average. Orders haven’t shown sustained growth since mid 2022.  

• Backlog of Orders: 45.8, and this one really stands out. Backlogs have now been contracting for 39 consecutive months. That’s not a short cycle, that’s a long, grinding depletion of future work.  

When backlogs keep shrinking for years, it tells you companies aren’t just slow, they’re running out of cushion.

Production Above 50 Isn’t The Reassurance People Think It Is

Yes, Production is still at 51.0, technically expanding. But context matters.

Production can stay elevated even as demand weakens because companies…

• finish old orders,
• avoid shutting lines down abruptly,
• or try to spread fixed costs while they still can.

ISM even hints this is a temporary effect, calling recent improvement a short term “bubble.” With new orders and backlogs both contracting, production usually doesn’t stay above 50 for long. It’s a lagging number, not a leading one.  

Inventories And Employment Tell You How Managers Really Feel

This is where the tone of the report shifts…

• Inventories: 45.2, a sharp drop from 48.9. Companies are actively drawing stock down.  

• Employment: 44.9, contracting for 11 straight months. Since May 2022, manufacturing employment has been negative in 37 of 44 months.  

And the language matters: ISM says 63% of firms are managing headcount, not hiring. For every comment about hiring, there are three about reducing staff. That’s not optimism, that’s defense.

When companies cut inventories and freeze or reduce labor at the same time, they’re telling you they don’t trust near term demand.

Prices Staying High Is Quietly Dangerous 

One of the more uncomfortable parts of this report is Prices at 58.5, unchanged and rising for 15 consecutive months.  

This isn’t demand driven inflation, it’s cost pressure…

• steel and aluminum,
• tariffs,
• critical components still tight.

Several respondents say that costs are rising, prices have been raised, but full pass through isn’t possible, so margins are getting squeezed. Margin pressure is how slowdowns turn into layoffs and canceled capex.

Breadth Is Getting Worse

This is the part that feels most recession adjacent.

ISM notes that 85% of manufacturing GDP was contracting in December, up from 58% in November. Even more concerning, 43% of manufacturing GDP is now in strong contraction (PMI ≤ 45).  

Out of the six largest manufacturing industries, only Computer & Electronic Products expanded. Everything else is shrinking. That kind of narrow strength isn’t how recoveries usually start.

The On The Ground Comments Seal It

The comments on the ground are worse than the headline numbers. Firms are talking about 2026 orders down 20–30%, capex frozen, bookings off 25% year over year, layoffs hitting 9%, and low morale tied to weak demand. These aren’t one offs, the same tone shows up across industries.

The Cleanest Takeaway

The most concerning signal is the combo of new orders below 50, inventories being run down, and employment still contracting. That’s how companies behave when they’re bracing, not expanding. Production can hold up for a bit, but without a turn in orders and hiring, it usually rolls over. This report reads like manufacturing is already preparing for a recession.

ISM Manufacturing PMI Is Acting Like a Recession Is Coming

The cleanest way to read this move into Monday is positioning.

Oil is a supply and demand market. If traders don’t think barrels are coming off the market right now, oil doesn’t have to care how dramatic the headlines sound. That’s what we’re seeing. No obvious disruption, no immediate shortage, so crude stays heavy.

Gold and silver play a different role. They’re not trading barrels. They’re trading trust.

What Metals Are Really Reacting To
